Delete the Duncarrow scaffolding while preserving the schema/disposition-gate infrastructure it carries: reparent rule.disposition-ladder into a new mechanics.md, stand up a synthetic status:candidate specimen (validated but never emitted), repoint the skill/tests/evals. Zero real game content; the in-flight NPC redesign and the hand-authored POC seed JSON stay out of scope.
